You could always just start off with Kris and introduce the characters as you think of them. Look at how O&M started - just the two of them. The rest of the characters didn't come in until a few strips after, and Llewellyn got his own intro storyline much later on.

Yeah, what Codecat said. Basically, start of with stereotypes (ie, "the straight man", "the ditz", etc) and just evolve naturally from there. I mean, look at Friends. All the characters were totally stereotypical, but they were different enough that it didn't matter. Our marching band got the poster from http://www.alastore.ala.org/SiteSolutio ... il&_op=492 and uses it as a cheer during football games. "SEAN SAYS READ, READ, READ, SEAN SAYS READ, READ, READ" etc. Incredibly random, though it's losing its humor.
